How to write an ICP your whole team can use

Ask five people on a sales team to describe the ideal customer and you will often get five answers. That is not a failure of the people. It is a sign the ICP was never written in a form anyone can use.

A useful ICP does three jobs

  1. It says who to contact. Not just an industry and a size, but the situation that makes a company likely to need you.
  2. It says who to leave out. Disqualifiers are half of an ICP, and the half most often missing.
  3. It says why now. The event, deadline or change that turns a good-fit company into a live opportunity.

Where ICPs go wrong

  • Too broad. "Mid-sized B2B companies" describes most of the economy.
  • Built on firmographics only. Size and industry say who could buy. Situations say who is likely to.
  • Based on your biggest customers, not your best. Best means the ones who succeed, stay and refer.
  • Never used. If it does not change who gets contacted, it is decoration.

A short method

  1. Look at your three best and three worst customers. What do the best share? What do the worst share?
  2. Write the sentence: we help [type of company] when [situation] because [problem].
  3. List five disqualifiers. Be honest about the customers that cost you more than they paid.
  4. Name the buyer roles, and what each cares about.
  5. List the events that usually come before a purchase.
  6. Put it on one page, and have the whole team sign it off.
If it does not change who gets contacted, it is decoration.
